Designing a Systems Onboarding Guide

Onboarding should feel like a narrative, not a data dump. This guide outlines how to introduce new operators to your systems in a measured, five-day arc.

Day 1 — Orientation

  • Walk through the operating manifesto and why the company ships the way it does.
  • Share the systems map so the new teammate can visualize dependencies.

Day 2 — Tools immersion

  • Provide context for each core tool.
  • Pair with the handbook to show documented rituals.

Day 3 — Shadow & narrate

  • Let the new hire watch a live ritual (stand-up, async review) and narrate the decisions behind the scenes.

Day 4 — Guided reps

  • Assign a micro task using a real template. Capture questions to expand the guide.

Day 5 — Reflection and next sprint

  • Ask for feedback, update the guide, and define the first sprint goal.

The onboarding guide should be stored in your knowledge hub with version history. Update it every quarter.
